Outside evidence and the owner’s own account, weighed together. Every engagement is governed by the same six principles, from first evidence to final recommendation.

Evidence from outside, and the owner’s account from inside.
Outside evidence explains the business: its market, its customers, its competitive position. The owner’s account explains what is happening inside it, day to day. Held together, they form a clearer picture of why a business is performing the way it is.
This is how I work on every engagement. Every recommendation is earned from evidence, not assumed in advance.
A typical organizational decision now involves six to ten stakeholders, each bringing four to five separate pieces of information to the table. Complexity of this kind is why a single, integrated view of the organization matters.

Six principles that do not change.
Every engagement is held to the same six principles. They govern what I do, in what order, and what I will not do.
No conclusion appears before the evidence that supports it. Findings are built from verifiable evidence, not assumed in advance.
I work out what is actually happening, and why, before recommending what to change. Action without understanding is not offered.
The most important decisions are named and weighed before any work of execution begins. Direction is decided first.
Each stage reveals what the one before it earned. Understanding is built in sequence, never asserted all at once.
Every conclusion can be traced back to the evidence it rests on. Where evidence is strong, I say so plainly. Where it is not, I say that too.
Decisions are revisited against what actually changed. The question is always whether the business improved, not whether the plan was followed.
Confirmation bias, the tendency to seek evidence that supports what a person already believes, is among the most thoroughly documented biases in decision-making research. Beginning with evidence rather than opinion is a discipline built to resist it.
Each step answers one question.
The steps below are stages of a single process, each answering one question and preparing the next. No stage begins before the one before it is complete.
Each engagement builds on what came before. A business keeps moving. It does not restart from zero each time.
The evidence determines the recommendation. The recommendation never determines the evidence.
Every recommendation is earned through evidence. None is decided in advance, and none is sold against the clock.
Every engagement leaves you with something in writing.
Each engagement produces a written brief you keep. If you return for a later engagement, I can refer back to what was found before instead of starting from zero.

Nothing you receive expires when an engagement closes. It is the difference between a series of one-off projects and a continuing relationship.
Artificial intelligence assists. It never decides.
Artificial intelligence may assist research, organization, and synthesis. It accelerates the work without replacing the discipline behind it.
I remain accountable for every conclusion. Judgment is never delegated to a model.
Certainty is stated honestly. Strong evidence is named as strong, and unsettled evidence is named as unsettled.
Diagnosis before action. Evidence before opinion.

In a study of judicial parole rulings, favorable decisions fell from roughly 65 percent at the start of a session toward near zero by its end, recovering after a break. Decision quality is not fixed; it is shaped by conditions. A disciplined system exists to hold it steady.
